The AI‑First Work Redesign Audit.

A self‑administered audit for redesigning one part of your business around AI. Activity by activity, one decision each: automate, augment, or keep human, and where your people move up. Now the full workbook edition: a worked example, the arithmetic in hours and spend, and a 90‑minute team session to run it with. Fourteen pages, free, instant download.

What this is

The question that decides whether AI helps or hurts.

Most companies start with the tools. The better question comes first: for each piece of work, should it be automated, augmented, or kept human, and where do the people move to?

The audit walks you through it, function by function, activity by activity. You scope the work, run every activity through a scored redesign grid, and read the map it produces: what moves to agents, what stays with people, and the sequence to act on it.

Automate

The work agents should carry end‑to‑end, escalating only on uncertainty or high stakes.

Augment

The work that stays with people but gets AI support: faster, sharper, less admin.

Keep human

The judgment, relationship, and creative work AI shouldn’t touch.

Reorganise

Where the freed people move up to: the orchestration and judgment roles the redesign opens.

Redesign, not redundancy.

The goal isn’t to cut people by handing work to AI. It’s to reorganise the work: let AI take what it should, and move people up into the judgment, relationship, and orchestration that’s harder to automate, and worth more. The map is only honest if every “automate” has a matching “move up to”.

How it works

Three parts, one afternoon.

01

Scope and map the work

Pick one function or value stream, not the whole company. List the real activities that flow through it, and note where time and rework are lost. You can’t redesign work you haven’t made visible.

02

Run the redesign grid

Score every activity on five questions: how often it happens, how teachable it is, how fast you can check the output, how bad a miss would be, and how much it depends on one person. The score proposes a verdict; three hard checks can pull it back toward human. Score proposes, checks dispose.

03

Read the map, act in sequence

The grid adds up to a redesign map: automate, augment, keep human, reorganise, and a sequence: start with the clearest win, validate before scaling, fix unreliable data before automating on it, and move people up deliberately as agents take work.

The collaboration modes

Four ways humans and agents share the work.

Every “augment” verdict comes with a rhythm, and every “automate” with an escalation path. The audit makes you choose one per activity.

Manual

Done entirely by a person. No AI involved, because it shouldn’t be.

Centaur

Clean division. The agent owns defined tasks end‑to‑end, the human owns others, with a clear handoff.

Cyborg

Human and agent intertwined within the same task, back and forth.

Autonomous

The agent runs the whole activity and escalates to a human only on uncertainty or high stakes.

What you get

Fourteen pages that end in decisions, not notes.

Built for founders and leaders of growing companies who suspect AI could take real work off their team, and want to decide where, on evidence rather than instinct.

  • ›A self‑administered workbook: no consultant required to run it.
  • ›A fully worked example: a real-shaped design & content function mapped, scored, and decided, including the verdicts the checks overturn.
  • ›A scored verdict for every activity in the function you choose: automate, augment, or keep human.
  • ›A redesign map with a “move up to” for every person whose work shifts.
  • ›The arithmetic: what the redesign is worth in hours returned and vendor spend replaced.
  • ›The sequence to act on it, a commit sheet to sign, and a 90‑minute agenda to run it as a team session.
